An audit of the automations
that used to work and quietly stopped

A welcome sequence or a CRM automation gets built once, works, and then nobody checks it again until a customer complains or a number looks off. We audit every automation against what it is actually doing right now. These break silently far more often than teams expect, and the business keeps assuming they still work.

Why automations break without anyone noticing

Automations fail quietly by design. That is the whole point of automating something: nobody has to watch it. But nobody watching it also means nobody notices when a payment provider changes an API, a CRM field gets renamed, or a messenger platform updates its rules. A sequence that used to run perfectly starts silently skipping a step, or stops firing altogether for one segment of customers.

We found a CRM where most deals were missing the amount field entirely. The gap was invisible from the CRM’s own summary view, and only caught by checking the raw data directly. Every revenue report built on that CRM had been quietly wrong for as long as the gap existed.

We hold our own automated systems to the same suspicion. We have found and closed gaps in a guard we built ourselves, because trusting an automation without checking it is how small gaps become large, invisible ones.

A welcome sequence, an abandoned cart flow, or a lead-routing rule that nobody has tested recently, is not confirmed to be working. It is just unconfirmed to be broken.

How we test what’s actually running

We test every active email, CRM and messenger automation end to end ourselves. We trigger each one the way a real customer or lead would, rather than trusting the tool’s own status indicator. That indicator frequently reports ‘active’ for a sequence with a silently failing step inside it. We also check real delivery and open rates against what the platform’s dashboard claims, since those two numbers disagree more often than teams expect.

CRM fields and pipeline stages get audited for drift. Fields that used to be filled reliably, and quietly stopped. Stages that no longer map to how the sales process actually works today. Every finding gets split clearly into broken outright, versus merely outdated. Each one is ranked by how much revenue or lead flow runs through that specific automation. That way the fix list is ordered by what actually matters, rather than by what is easiest to patch.

After fixes ship, we recheck the same automations to confirm they run correctly. An automation audit that does not verify its own fixes is just a list of good intentions.

What we need to start

Access to your email, CRM and messenger automation tools, and permission to trigger test sends and test leads through live sequences. The audit’s value comes from actually running them, not from reading their setup screens.

What we report back

We track the number of confirmed breaks found and fixed, and the revenue or lead flow each one touched. We also do a clean recheck after fixes ship, confirming the automation runs end to end again.

Cost and timeline

Option Price What it covers Timeline
Launch or audit from $900 Full end-to-end test of every active automation, ranked fix list 1 to 2 weeks
Monthly management from $500 / month Ongoing automation health checks as tools and offers change monthly, no lock-in
Full control, handover to your team from $1,900 Full documentation and monitoring setup handed to your team 2 to 3 weeks

Where this audit connects

This audit pairs with a marketing stack audit and an AI marketing audit, and often leads into marketing dashboards and reporting so the same gap never recurs unnoticed. The full build is on the funnels and CRM service page. For the ongoing automated layer, see weekly reports in plain language. Real examples: the two-brand analytics hub and the Bali lead-routing project, where a CRM monitor caught money events nobody else was watching.

FAQ

How much does a marketing automation audit cost?

From $900 for a full test of every active automation with a ranked fix list, delivered in 1 to 2 weeks.

How do we know an automation is actually broken versus just underperforming?

We test each one end to end ourselves, triggering it the way a real customer would. We do not just trust the tool's own reported status. That status often shows an automation as active, even when a step inside it silently fails.

What size business needs this?

Any business running automations for more than about six months, without a dedicated check. The longer a sequence runs unaudited, the more likely something inside it has quietly drifted out of sync with the rest of the stack.

What do you need from us?

Access to your email, CRM and messenger automation tools, and permission to trigger test runs through them. The audit only catches real breaks by actually running the sequences, not by reading their configuration.

How do you report findings?

A ranked list: what is broken outright, what is merely outdated, and the expected revenue or lead-flow impact of each fix. This is followed by a recheck once fixes ship, to confirm the automation runs correctly again.
