The ad is not the first problem
E-commerce accounts most often lose money before the ad is even the problem. A product feed with wrong prices or dead links silently removes a third of the catalogue from ads. A checkout drops a meaningful share of buyers at a single broken step. Tracking counts add-to-cart as success while real purchases go unmeasured. We found exactly this in one account: 83 products in the feed with 26 dead links, fixed to 107 products with zero errors. That change mattered more than any new creative.
How we fix it before we spend
We start with an audit: the store, the feed, checkout, and whether tracking actually reaches revenue. Pixel and Conversions API, UTM discipline and server-side events get fixed or built, so every dollar of spend can be traced to an order. Only then do we build or rebuild the campaign structure across Meta, Google Shopping and TikTok, with retargeting for cart abandoners and category browsers. That is usually the highest-return segment in any store.
Creative testing runs continuously: 10 to 20 pieces per launch, statics and short video, with the losers replaced on a schedule rather than left running on inertia. Weekly reporting stays in money terms: spend, orders, revenue, ROAS, CAC. Not clicks or impressions.
